Welcome Quest Case Study a Gamified Employee Onboarding Game
Welcome Quest is a gamified onboarding platform where new hires complete missions, learn company culture, set up tools, finish policy tasks, meet key people, earn badges, and reach role readiness through a clear digital journey.
Employee onboarding made clear, friendly, and trackable
Welcome Quest was planned as a mission-based onboarding game for companies, HR teams, remote teams, hybrid teams, and enterprise training departments. The product helps new employees understand the company, complete required steps, and feel connected from day one.
The onboarding problem
New hires often receive too many links, documents, forms, tool invites, policy PDFs, and meeting notes at the same time. This creates confusion for the employee and manual follow-up work for HR and managers.
Welcome Quest turns onboarding into a structured journey. Each task becomes a small mission with instructions, due dates, completion status, reminders, and reporting for HR.
- New hire onboarding
- HR reporting
- Remote onboarding
- Policy learning
- Tool setup
- Manager readiness
A polished onboarding journey, not a simple checklist
The product needed to feel warm, clear, and professional. The goal was not to make HR playful for no reason. The goal was to reduce confusion, help employees finish tasks faster, and give HR a clear view of onboarding progress.
Employees see their mission map, progress percentage, pending tasks, completed tasks, badges, rewards, meetings, contacts, and help button.
Managers can view new hire progress, missed due dates, tool status, policy confirmation, quiz scores, buddy assignment, and readiness gates.
HR teams can create onboarding templates, assign role paths, upload policies, add quizzes, send reminders, and export completion reports.
How the onboarding game works
Each onboarding step is presented as a mission. The employee completes small tasks, answers simple checks, earns badges, and moves forward on the readiness path.
Welcome starts
The employee enters the home hub, sees a welcome message, learns who to contact, and starts the first mission.
Missions open
The employee completes culture, policy, tool, people, security, and role missions based on the assigned path.
Checklist updates
Each task shows status, due date, instructions, attachment or link, completion confirmation, and HR visibility.
Readiness unlocks
The employee reaches role readiness after required tasks, quizzes, policies, tool setup, and manager approval are complete.
Progress is visible from the first login
Welcome Quest gives each employee a clear path from welcome to fully onboarded. The employee can see what is done, what is pending, what is due soon, and what comes next.
The system uses friendly rewards, but the main purpose is practical. It helps employees finish required steps, understand the company, and feel less lost during their first days.
- Mission map shows the full onboarding path.
- Smart checklist tracks required employee tasks.
- Badges reward useful progress without feeling childish.
- HR and managers can see gaps before they become problems.
Onboarding content divided into simple journeys
The onboarding path is split into mission groups so HR can explain important information without giving employees one long handbook to read.

Different onboarding paths for different teams
Welcome Quest supports role-based onboarding so a developer, salesperson, support agent, finance employee, manager, or HR employee does not see the same path by default.
| Path | Training focus | Example tasks |
|---|---|---|
| Developer onboarding | Tools, code access, security, workflow, first sprint | Set up Git, join project board, review coding rules |
| Sales onboarding | CRM, product pitch, customer promise, sales process | Open CRM, learn lead stages, complete pitch quiz |
| Support onboarding | Ticket tools, response tone, escalation rules, product basics | Join support channel, review ticket examples, take policy check |
| Manager onboarding | Team process, approvals, people policy, performance expectations | Schedule check-ins, review team rituals, confirm manager duties |
| Finance onboarding | Access controls, expense policy, data privacy, approval process | Read expense rules, confirm access, finish privacy module |
Managers can see who is ready and who needs help
The manager dashboard gives team leads a clear view of new hire progress, completed missions, pending tasks, missed due dates, quiz scores, first-week readiness, and first-month readiness.
Managers can add comments, approve role readiness, assign extra tasks, schedule check-ins, mark manual tasks complete, and view onboarding gaps.
- New hire progress
- Pending tasks
- Policy confirmation
- Quiz scores
- Buddy assignment
- Readiness gates
- Manager comments
- Check-in planning
HR gets clean control over onboarding operations
The HR admin dashboard was planned to reduce manual tracking. HR teams can create templates, assign onboarding paths, manage departments, upload policy documents, add culture content, add tool guides, build quizzes, set due dates, and export reports.
HR can create onboarding paths for different departments, roles, locations, and work types.
HR can add tasks, due dates, instructions, attachments, confirmation rules, and reminders.
HR can track completion rate, average onboarding time, overdue tasks, quiz performance, and manager approval status.
Set Up Your Work Tools
The employee opens tool cards for company email, Slack or Teams, project management tool, HRIS profile, and required employee details. Each card includes instructions, completion status, and one quick knowledge check.
“What should you do if you cannot access a company tool?”
Correct answer: ask in the right support channel or contact IT. The employee earns the Tool Master Badge after completing the setup mission.
Production-ready onboarding platform scope
Welcome Quest was planned as a complete onboarding platform, not only a demo. The final product can include new hire app, manager dashboard, HR admin dashboard, mission builder, checklist builder, quiz builder, badge system, reports, database setup, and API documentation.
Mission map, onboarding checklist, culture cards, policy modules, tool walkthroughs, badges, rewards, and readiness certificate.
Templates, employee import, department paths, content upload, reminders, reports, CSV import, CSV export, and HRIS-ready data structure.
Secure login, role-based access, admin restrictions, audit logs, employee data export, data deletion, and privacy-ready setup.
A better first-week experience for new employees
Welcome Quest helps companies make onboarding easier to follow. New hires get a clear path, HR gets completion data, managers get readiness visibility, and remote or hybrid employees get a better sense of connection.
The main value is simple: onboarding becomes a guided experience instead of a scattered set of links, documents, forms, and reminders.
